It has already started

The pitch for how we wow Yusuf and Naeem on Friday, then every idea it was chosen from. Five views (Claude Code, eleven-star, Hormozi, business strategy, office hours) on 8 October; consolidated in working/discovery-week/friday-wow-ideas.md. Sell it to us first, feasibility second.

The pitch

Here is what we are asking for. Not a better presentation. A Friday where the owners walk in having already received the thing we promised for Monday, measure a finding with their own hands, watch their own manager sign the first change, and leave with a reason the accountant can read. Then the next work is free to start and expensive to stop.

  1. What happens
    Munir photographs Thursday's production sheet and sales. We read it overnight. At 07:00 the first real morning report arrives on Yusuf's and Naeem's WhatsApp from the new Zambian number. Zubair opens with "you have already had the first one; let's look at it together".
    Why it works
    The proposal promised Monday. A promise kept three days early is the first thing they experience, before anyone says a word about value.
    What it needs
    Munir's Thursday photo and sales (agreed from 9 October); the Zambian SIM; Zubair pressing send. Fallback: Wednesday's figures, with the date said honestly.
  2. What happens
    Zubair takes them to the slicer. Yusuf times ten loaves himself (about 17 seconds each). Then one printed page: a single Deluxe batch followed from flour to sale, counted and photographed at every stop, from Thursday.
    Why it works
    A number he measured is no longer a consultant's claim. The followed batch is the test Yusuf himself named on 2 October ("what goes into the mixer must come out of the oven"), done for him for the first time.
    What it needs
    A slicer running at the time of the walkthrough; Thursday's followed batch (T1) with batch number and photos; one page built Thursday night.
  3. What happens
    Open with four quotes from 2 and 3 October and what the week found against each (Yusuf was right: production should react to sales; the missing step is the check). The honest minute: what we got wrong or cannot yet say. Three findings on three screens. Then Naeem opens Pastel and scores the sealed 5 October estimates himself. The fee in kwacha, once.
    Why it works
    Belief is their weak side, not the dream. Honesty and a bet we placed before the facts move belief more than a tenth finding would. Their own words as the brief make the week an answer, not a lecture.
    What it needs
    A six-line honesty script; sales from 28 September onward from accounts (A1). If they haven't come, show the fingerprint and name the day it is scored. The day's exchange rate.
  4. What happens
    Abu Bakr walks in with Monday's bake sheet already checked and signed, with his handwritten changes on it. Safi has five minutes to say what he counted and how he would use the sheet, if Yusuf agreed on Thursday. Munir initials the one-page baseline. The "BakeServe Reports" WhatsApp group is created at the table and Friday's report posted into it.
    Why it works
    The owners watch their own people carry the change, so it will not come back to them. The accountant they wanted to justify the spend to becomes the judge of the trial. The channel exists before they leave, so "what do we actually get, an app, an email?" is answered for good.
    What it needs
    T4 answered yes; a printed sheet for Monday; Yusuf asked first about Safi; Munir free for ten minutes; the sign-in and address decided so the group can carry a link.
  5. What happens
    The bridge: Akoma prints the bake sheet and reads the photos from Monday 12 October, at no fee, until the review on 2 November; stop any Monday. Then "phase 2 is already here": the What-if in profit with the flour line (ZMW 5.70 a kg wipes the Deluxe margin, and flour just rose). Then the group question, unpriced: "Lee Yeast and Kafue Plastics run on the same paper; which hurts more?" Mo on video for five minutes: thank you, the founding terms, "I will be in Kafue on 2 November". They type the next-phase area onto the Next page themselves.
    Why it works
    Yes costs nothing. Phase 2's main question (costs and margins) is answered before they ask it. The group is planted without a price. A decision they wrote is one they own.
    What it needs
    Mo's decision that the bridge is a founding-client gesture (diagnosis row 7); about half a day on the What-if page; a video slot with a clear line, a signed letter as the fallback.
  6. What happens
    The accountant's page, addressed to Vijay or Munir: what was bought, what was found, the baseline in kwacha, the credit terms. A card with one Deluxe loaf opened up: 20.50, 17.23 of cost split out, 3.27 theirs. A laminated card: three findings, three numbers, three dates, the site address. The signed bake sheet.
    Why it works
    Paper people trust paper. The first objection they ever raised is answered in writing on the day they pay.
    What it needs
    Two hours of writing from the diagnosis; a printer in Lusaka; the day's rate for the fee.
  7. What happens
    After the first weekday report lands, Mo phones Yusuf for three minutes: did it arrive, was it right, what would you change.
    Why it works
    The first week of the report has a human on the line every day. That is the relationship phase 2 buys, shown before it is sold.
    What it needs
    Three minutes on Monday morning, and the same on Tuesday if the first one found a fault.

Before the meeting

  • Report arrives Friday 07:00. The real morning report for Thursday, three days early. (Me, H, OH, BS, 11)
  • Photo trick, live. Zubair photographs a sheet in the room; the report for that day appears 90 seconds later. (Me)
  • 03:00 at the gate. Zubair watches the night shift: slicing, loading, the security book. "I was there at three this morning." (OH)

What every method warned against

  • A library is not a sale: six screens, one point each, and the floor. Never the hub or the deck.
  • No price, no anchor, no programme name on Friday; the 2 November review is the close.
  • Never "this is triple what you paid"; founding-client terms and the credit instead.
  • Process, not people; nothing about the security book, route cash or count-equals-book on screen or in writing.
  • No figure that has not been checked by eye; no kwacha claimed from the bake method (it is 5 to 35 loaves a day).
  • Count the minutes the owners speak; if under half, the walkthrough is failing.
